Short answer: Quote-to-cash covers every step from pricing and quoting a deal to collecting payment: quote, approval, contract, order, invoice, collection and revenue recognition. For Indian B2B companies it also includes GST invoicing, e-invoice IRNs above the turnover threshold, TDS deductions by customers and payment reconciliation. Connect the CRM to billing so no step is re-typed.

Quote-to-cash for B2B in India: CRM, GST invoicing and payments, step by step, cover

Quote-to-cash is the chain of steps between a salesperson preparing a quote and the company receiving and recording the money. In many growing B2B companies in India, that chain is held together by spreadsheets, email and manual re-entry: the rep builds a quote in a document, someone in finance re-types it into the billing system, the invoice goes out late, the customer deducts tax at source that nobody reconciles, and collection is chased by phone. Each handoff is a chance for errors and delay. This article sets out the quote-to-cash stages, the India-specific steps to build in, how to connect the CRM to billing, and the places where cash most often leaks. It is an operational guide, not tax advice; confirm the tax treatment with your accountant.

The quote-to-cash stages

Quote-to-cash typically runs through seven stages. Configure and price: the rep selects products or services and the price is calculated from a price list with any discounts. Quote: a formal quote is generated from the CRM with terms, taxes and validity. Approval: discounts or non-standard terms above set limits go to a manager or finance for approval. Contract: the customer signs an order form, contract or purchase order. Order and provisioning: the deal is recorded as an order and the service or product is set up. Invoice: the invoice is raised with the correct tax treatment. Collection and reconciliation: payment is received, matched to the invoice, and any deductions are recorded. Revenue recognition follows according to your accounting policy. RevOps owns the process design and the systems that connect the stages; finance owns the accounting.

India-specific steps to build in

Several steps are specific to India. GST: quotes and invoices need the correct GST treatment, which depends on factors such as whether the supply is within a state or between states and the nature of the service, so the customer's GSTIN and place of supply should be captured in the CRM before quoting. E-invoicing: according to the GST e-invoice system, businesses with aggregate annual turnover of ₹5 crore or more have been required since 1 August 2023 to register B2B invoices on the Invoice Registration Portal and obtain an Invoice Reference Number. A GSTN advisory also sets a 30-day limit for reporting invoices to the portal for taxpayers with aggregate turnover of ₹10 crore and above, from 1 April 2025. TDS: many business customers deduct tax at source before paying service invoices, so payments arrive short of the invoice value and the deduction must be reconciled. Exports: services billed to overseas customers have their own GST treatment and documentation. Confirm each of these with your accountant.

Fields to capture in the CRM before quoting

Most quote-to-cash errors start with missing data at the quote stage. Capture these on the company or deal record before a quote is generated: legal entity name exactly as registered, billing address, GSTIN, place of supply, the customer's purchase order requirement and PO number if applicable, billing contact and accounts payable email, payment terms, currency, and whether the customer will deduct TDS. For overseas customers, capture country and any tax registration details your accountant needs. Make the key fields required when a deal moves to the proposal or contract stage, so finance does not have to chase sales for them after the deal closes.

Connecting the CRM to billing

The aim is that deal information is typed once. Common setups include HubSpot or Zoho CRM connected to Zoho Books, Tally or another accounting system, with products and price lists kept in sync. When a deal is won, an integration or workflow creates the customer and the invoice or sales order in the billing system from the CRM record, with the correct line items and tax. Payment status then flows back to the CRM so account managers can see outstanding invoices before renewal conversations. Zoho CRM and Zoho Books integrate natively; HubSpot connects through marketplace integrations or middleware. Whichever you use, define which system is the master for customers, products and prices, and test the integration with real edge cases such as partial payments and credit notes.

Payments and reconciliation

Faster collection comes from making payment easy and matching it automatically. Include payment links on invoices, using a payment gateway such as Razorpay where it suits your customers, and offer bank transfer details clearly. For subscriptions, consider recurring payment mandates where customers accept them. Reconcile payments to invoices promptly, recording TDS deductions against the invoice so that the outstanding balance is correct and the deduction can be matched to the customer's tax filings later. Send automated reminders before and after the due date, and give account managers visibility of overdue invoices in the CRM. The Razorpay HubSpot integration page on this site covers one way to connect payments back to the CRM.

Where cash leaks

The table lists common leaks in Indian B2B quote-to-cash and how to close them.

Measuring quote-to-cash performance

Track a few measures monthly. Quote turnaround: time from a quote request to a quote sent. Approval time for non-standard deals. Close-to-invoice time: days from deal won to invoice issued. Days sales outstanding: how long invoices take to be paid on average. Invoice error rate: share of invoices reissued or credited because of errors. Unreconciled deductions: value of payments with unmatched TDS or short payments. These show where the process is slow or error-prone, and improving close-to-invoice time and days sales outstanding has a direct effect on cash.

Who owns what

Quote-to-cash crosses sales, RevOps and finance, so ownership must be explicit. Sales owns accurate deal data and getting the contract signed. RevOps owns the CRM configuration, quote templates, approval rules, product and price list maintenance in the CRM, and the integration to billing. Finance owns tax treatment, invoicing policy, collections, reconciliation and revenue recognition. Agree a monthly review between RevOps and finance to look at the measures above and fix recurring issues at the source rather than correcting them invoice by invoice.

Renewals and price changes

For subscription and retainer businesses, renewals are part of quote-to-cash and a frequent source of lost revenue. Record the renewal date, term and any agreed price increase on the deal or company record when the contract is signed, so that renewals do not depend on someone remembering. Create renewal tasks well ahead of the date, long enough for the account manager to review usage and health and for the customer's procurement process to run. Generate the renewal quote from the CRM with the agreed terms, rather than copying last year's invoice, which can miss price changes or new products added during the year. If customers need a fresh purchase order each year, track the PO request as a step with an owner, because a missing PO is a common reason renewal invoices go unpaid for weeks.
