Short answer

A go-to-market consultant in India defines who to sell to first, how to position and price the product in rupees, which channels and sales motion to use, and the order to launch them in. The output is a written GTM plan with a 90-day launch sequence, budget phasing and decision points, built before significant spend begins.

What does a go-to-market consultant in India do?

A go-to-market consultant in India turns a product and a market into a launch plan: the ideal customer profile, positioning, pricing, channel selection, sales motion and a sequenced 90-day activation plan with budget and measurement. The work ends in decisions written down, not a slide of options.

The core GTM deliverables are the same anywhere: market sizing, ICP segmentation, positioning and messaging, channel selection, sales motion design and launch sequencing. The GTM strategy service lists them in detail. What this page covers is the India-specific layer that a GTM strategy consultant has to add, and the two directions in which Indian go-to-market work usually runs:

  • Into India. A foreign company, or an Indian company launching a new product, entering the Indian market.
  • Out of India. An Indian startup taking its product to the US or other global markets, usually B2B SaaS.

Both need the same discipline, but the evidence, prices, channels and buying behaviour differ enough that a plan written for one fails in the other.

The GTM sequence a consultant works through

  1. Who buysICP tiers from customer evidence, not assumptions.
  2. Why usPositioning against the alternatives buyers actually use.
  3. At what priceINR or USD pricing, packaging and payment method.
  4. Through whatChannels and sales motion matched to ACV.
  5. In what order90-day launch with day 30 and day 60 decisions.
GTM consultant, agency or fractional CMO?

A GTM consultant writes the plan and the decision rules, usually in a fixed sprint. An agency executes channels. A fractional CMO owns the plan and runs it over months. Many startups use a GTM sprint first and then decide whether to continue with a fractional CMO for B2B SaaS or an agency.

What makes India a distinct go-to-market environment?

India combines scale with fragmentation. It had 886 million active internet users in 2024, more than half of them rural, and 98% of users consumed content in Indic languages. Payments run on UPI, and buyers range from more than seven crore registered MSMEs to large enterprises.

Four facts shape any India market entry plan.

Language is a segment. The IAMAI and Kantar Internet in India 2024 study found 98% of internet users accessed content in Indic languages, and about 57% of urban users preferred regional-language content (The Week, PTI). English-only GTM caps the reachable market, especially outside metros.

Payments are solved, pricing is not. UPI processed 24.07 billion transactions in September 2026, up 23% year on year (DD News). Collecting money is easy; setting a rupee price that a price-sensitive buyer accepts is the hard part.

The SMB base is enormous and formalising. More than 7.30 crore enterprises had registered on the Udyam Registration Portal and Udyam Assist Platform by December 2025 (Drishti IAS summary of the Ministry of MSME year-end review). Most will never take a sales call; GTM for them is search, marketplaces, WhatsApp and partners.

Growth is strong. The IMF projects 6.4% real GDP growth for India in 2026 (IMF), and DPIIT counted 1,97,692 recognised startups at the end of October 2025, with Maharashtra the largest at 34,444 (Storyboard18). That also means many funded competitors in most categories.

India market entry or going global: how does the GTM plan differ?

Entering India means localising price, language, payment and proof for a price-sensitive, fragmented market. Going global from India means proving credibility to buyers who do not know you, pricing in dollars, and selling across time zones. The ICP and channel logic are shared; almost everything else changes.

Entering India (India market entry consultant)
  • Rupee pricing and packaging, often lower price points
  • Indian case studies and logos as proof
  • Regional language creative where the ICP needs it
  • GST registration and invoicing set up before launch
  • Channels: search, WhatsApp, marketplaces, partners, LinkedIn for B2B
Going global from India
  • USD pricing benchmarked against US alternatives
  • Review sites, references and US-relevant proof
  • Sales and support hours overlapping the buyer
  • Contracts, data handling and payment terms buyers expect
  • Channels: outbound, LinkedIn, content, partnerships, events

Indian SaaS is the most common going-global case. Bain estimated Indian SaaS ARR at $12 billion to $13 billion in 2022 and projected about $35 billion within five years, roughly 8% of the global SaaS market; around 14 of the 1,600 Indian SaaS companies funded in the previous five years exceeded $100 million in ARR (Bain & Company). Most of that revenue comes from buyers outside India, which is why the global GTM plan is often more important than the domestic one. When several countries are candidates, the market prioritisation grid scores them on size, ease, competition and risk, and the B2B SaaS marketing plan template gives the plan a structure.

For the US leg, buyer behaviour sets the bar. 6sense’s 2025 study found buyers ranked their shortlist before contacting sellers 94% of the time, and the winner came from the day-one shortlist 95% of the time (6sense). An Indian startup with no US presence has to earn a place on that list through content, reviews and references before outbound can work. The practical side of selling and leading across time zones is covered in how US companies hire a fractional CMO from India, and companies building a delivery team in India should read about hiring a B2B SaaS marketing agency in India.

How should you define an ICP for the Indian market?

Define the Indian ICP on four axes the generic templates miss: company size band (micro, small, mid-market, enterprise), city tier, language of decision, and buying route (self-serve, distributor or marketplace, direct sales). Then rank segments by speed to revenue and cost to acquire.

ICP axes to add for an India launch
AxisTypical segmentsWhat it changes
Company sizeMicro and small, mid-market, enterprise and PSUDeal size, sales motion, procurement steps
City tierMetro, tier 2, tier 3 and smallerLanguage, price sensitivity, channel mix
Language of decisionEnglish, Hindi, regional languagesCreative, landing pages, sales scripts
Buying routeSelf-serve, marketplace or distributor, direct salesMargins, partner programme, lead handling
PaymentUPI and autopay, card, invoice with credit termsPricing page, collections, churn
A planning framework. Weight each axis with evidence from your own customers.

Build the ICP from evidence: closed-won deals if you have them, otherwise 10 to 15 structured interviews with target buyers. The ICP and buyer persona template gives a format. For sizing, the total addressable market estimator helps keep the TAM, SAM and SOM honest.

City tier deserves particular attention in consumer and SMB categories. Bain’s How India Shops Online 2025 found almost 60% of new online customers since 2020 came from tier-3 and smaller cities, out of more than 270 million Indians shopping online in 2024 (Bain & Company). A plan built only for metro buyers misses most of the growth. Consumer brands should also see the dedicated guide to a fractional CMO for D2C brands.

How should you price a product for India?

Price for India from the buyer’s alternative, not from your global list price divided by an exchange rate. Set rupee price points with annual and monthly options, make UPI and autopay part of checkout for self-serve, and plan GST registration and invoicing before the first sale.

  1. Anchor to the real alternative. For many Indian SMBs the alternative is a spreadsheet, a local vendor or doing nothing. Price against that, then package up.
  2. Separate India and global price books. Purchasing power differs; separate pricing pages (or geo-based pricing) avoid global customers arbitraging the Indian price.
  3. Offer a low-friction entry. Free plans and trials work when the product shows value without a human. Published benchmarks put good freemium self-serve conversion at 3% to 5% and good free-trial conversion at 8% to 12% (Lenny’s Newsletter).
  4. Make payment native. Self-serve checkout should support UPI; recurring plans need autopay or mandate support. Enterprise deals need GST-compliant invoices and often 30 to 90-day credit terms.
  5. Plan tax registration. ClearTax, a tax software provider, summarises the GST registration threshold in normal-category states as aggregate turnover above ₹40 lakh for goods and ₹20 lakh for services, with lower limits in special-category states (ClearTax, vendor-published). Confirm with a chartered accountant before launch.
The most expensive pricing mistake

Launching at a global price converted to rupees, getting low conversion, and then cutting prices publicly. Early customers anchor on the first price you show. Test price points in conversations and pilots before publishing them.

Which channels and sales motion work for a go-to-market in India?

Match channels to the buyer and the ACV. Micro and small businesses buy through search, marketplaces, WhatsApp and partners; mid-market B2B buyers through LinkedIn, search, content and inside sales; enterprises through named-account outreach, partners and events; consumers through Meta, YouTube, creators and marketplaces.

LinkedIn’s India country manager told PTI the platform had passed 160 million members in India (Storyboard18), which makes it the default B2B channel for mid-market and enterprise ICPs; budgeting is covered on the LinkedIn Ads for B2B SaaS page. For industrial and SMB categories, marketplaces matter: IndiaMART reported 218,000 paying suppliers and 29 million unique business enquiries in the quarter to June 2025 (IndiaMART). Tracking those leads into a CRM is covered in IndiaMART leads to Zoho CRM.

Whatever the channel, measure cost per lead against Indian benchmarks rather than global ones: see average cost per lead by industry in India and Google Ads CPC in India by industry.

What should the first 90 days of an India launch look like?

Spend the first 30 days on evidence (ICP interviews, positioning, pricing tests and tracking), days 31 to 60 on activating one or two primary channels with clear targets, and days 61 to 90 on scaling what works and cutting what does not. Use the generator to get a plan for your product, buyer and market.

Answer five questions. Get a rule-based 90-day plan: primary and test channels, the sales motion, India or global specifics, milestones and the KPIs to judge at day 60.

Step 1 of 5: Product

Want this plan reviewed and turned into a full GTM plan with budget phasing?

Rule-based, not predictive. Channels come from a fixed map of buyer type to channels (micro and small business: search, marketplaces and WhatsApp, partners; mid-market: LinkedIn, search, content, inside sales; enterprise: account-based outreach, partners, events; consumer: Meta and Instagram, YouTube and creators, marketplaces). ACV adjusts the motion: low ACV adds self-serve trial and UPI checkout; high ACV adds named-account outbound. Budget sets how many channels run at once (low: 1 primary and 1 test; medium: 2 and 1; high: 3 and 2), so each channel gets enough spend to learn. Market direction adds India-entry or going-global tasks; language adds regional creative. Interview counts and day-60 thresholds are planning conventions to adapt, not benchmarks.

  1. Days 1–30
    Evidence and foundations

ICP interviews, positioning, price tests, tracking from ad click to CRM, launch assets in the right languages.

  2. Days 31–60
    Activate primary channels

One or two primary channels with weekly targets for leads, meetings or sign-ups; one small test channel.

  3. Day 60 decision
    Keep, fix or cut

Compare cost per qualified lead and conversion against the plan; move budget accordingly.

  4. Days 61–90
    Scale and add motion

Scale the working channel, add sales or partner support, and write the next quarter’s plan.

Running every channel at once in the first 90 days spreads budget too thin to learn anything, which is why the plan activates channels in sequence. Before launch, check that measurement works end to end: the GTM, GA4, CRM and Looker attribution stack describes the chain, and the marketing budget calculator helps size the spend.

What are the most common mistakes in an India go-to-market?

Most India launches that stall make one of six mistakes: targeting "India" instead of a segment, pricing by currency conversion, English-only messaging for non-English buyers, launching every channel at once, slow lead follow-up, and measuring leads instead of revenue.

  1. Targeting the whole country. "Indian SMBs" is not an ICP. Pick a size band, city tier, sector and buying route, and say no to the rest for the first two quarters.
  2. Converting the global price. A dollar price converted to rupees ignores the buyer’s alternative and purchasing power. Test rupee price points with real buyers first.
  3. One language for everyone. If the ICP decides in Hindi or a regional language, English-only ads and pages lose them before the first conversation.
  4. Every channel on day one. Five channels on a small budget give five inconclusive results. Sequence them, with a capped test budget for one new channel at a time.
  5. Slow follow-up. Search and WhatsApp leads cool quickly. If nobody owns follow-up within a business day, the cost per customer climbs no matter how good the ads are; see the lead routing delay cost calculator.
  6. Counting leads, not revenue. Without source tracking into the CRM, the cheapest lead source wins the budget even when it never converts. The CAC and LTV calculator keeps the focus on what a customer is worth.

How do you choose a GTM consultant for India?

Choose a GTM consultant on evidence of launches in your buyer type, a method that starts with customer evidence rather than channel preferences, a fixed scope and timeline, and willingness to say what not to do. Ask to see a past GTM plan, anonymised.

Myth India is one market.

Reality Language, city tier, company size and payment habits split it into many segments with different channels and prices.

Myth Low prices win in India.

Reality Price sensitivity is real, but buyers pay for clear outcomes. A price set against the buyer’s alternative usually beats a discount.

Myth Going global means hiring in the US first.

Reality Many Indian startups validate US demand remotely with content, outbound and references before opening a US office.

How does a GTM engagement with Rahul D Sarker work?

The GTM strategy engagement runs as a 3 to 6-week sprint: buyer research, market mapping, ICP prioritisation, motion design and a 90-day launch plan with decision points at day 30 and day 60. Companies with an existing funnel can start with the two-week Revenue Diagnostic at ₹90,000 in India ($1,500 elsewhere), credited if work continues.

Questions about hiring a go-to-market consultant in India

What does a go-to-market consultant do?

A GTM consultant defines the ideal customer profile, positioning, pricing, channels and sales motion for a product launch, and sequences them into a launch plan with budget and measurement. The output is a written plan with decision points, so spend follows evidence rather than guesses.

How long does a GTM strategy engagement take?

A focused GTM sprint usually takes three to six weeks: research and interviews first, then positioning, pricing and motion, then a 90-day launch plan. Rahul D Sarker’s GTM strategy engagement runs on that timeline, with decision points at day 30 and day 60 of the launch.

What should a foreign company know before entering India?

Plan for rupee pricing set against local alternatives, regional-language marketing where the ICP needs it, UPI and GST-compliant invoicing, Indian proof points, and channels that match buyer size. India’s 886 million active internet users are split by language, city tier and company size, so the ICP has to choose.

Is a GTM consultant different from a marketing agency?

Yes. A GTM consultant decides who to target, how to position and price, and in what order to launch channels. An agency executes channels such as paid media or content. A GTM plan gives an agency a clear brief and gives you criteria to judge it.

How should an Indian startup approach a US go-to-market?

Validate the US ICP with interviews, price in dollars against US alternatives, build proof buyers can find without a sales call (reviews, content, references), and set sales hours that overlap the buyer. Most buyers shortlist vendors before contacting them, so credibility comes before outbound.

What is a good GTM strategy for startups with a small budget?

Pick one segment and one or two channels, spend enough on each to learn within 30 to 60 days, and set kill criteria in advance. Spreading a small budget across five channels produces no usable data. The plan generator on this page limits channels by budget for that reason.

Do I need GST registration before launching in India?

It depends on turnover and the type of supply. ClearTax summarises the general threshold in normal-category states as aggregate turnover above ₹20 lakh for services and ₹40 lakh for goods, with lower limits in special-category states and some cases requiring registration regardless. Confirm with a chartered accountant.

Which channels work best for B2B in India?

For mid-market and enterprise buyers, LinkedIn, search, content and outbound to named accounts; LinkedIn reports more than 160 million members in India. For small businesses and industrial categories, search, marketplaces such as IndiaMART, WhatsApp follow-up and partners usually work better.

What does an India market entry consultant do differently from a general GTM consultant?

An India market entry consultant adds the local layer to the GTM plan: rupee pricing against local alternatives, language choices by segment, payment and invoicing set-up, Indian proof points, and channels that fit Indian buyers, such as marketplaces and WhatsApp for small businesses. The core ICP, positioning and sequencing work is the same.

How much budget does an India launch need?

Enough to give each active channel a fair test within 30 to 60 days, which is why channel count should follow budget. A small budget should run one primary channel and one capped test. Size the media budget from your target number of customers and a realistic cost per customer, and keep a reserve for the channel that works.

Can a GTM consultant in India work with companies abroad?

Yes. Rahul D Sarker is based in Kolkata and runs GTM work remotely for companies in India, the US and elsewhere, billing in INR for Indian companies and in USD otherwise.
